Hey,

AI is moving way too fast these days.

Claude just announced their new AI agent, Claude Duet. I haven't been able to test it yet.

But in Q4, the important thing for ecommerce owners shouldn't be which shiny new object to chase. Start with 2 questions:

  1. What's the number 1 challenge you have right now?

  2. What's your goal for Q4?

Based on those answers, decide how to plan your tool stack to hit that goal.

To help you weed through the noise, I put together a Q4 AI tools guide. It covers the different parts of running your business efficiently in Q4, so you don't lose out on what I call winning time.

Take a look and let me know what you think.

In this special edition of the 80/20 of Ecom, we have the guide, plus 2 platform changes from October 13 that came up in this week's coverage: Shopify opening catalog search and Shop Pay checkout to AI agents, and 8 more approved carriers on Walmart.

Some links below are affiliate links; I may earn a commission if you sign up through them. The capabilities below are based on vendor submissions and product documentation. Some tools use AI; others help with reporting, research, inventory planning, or operations.

Pick your starting point

Use this as a working checklist. Pick the row that matches the decision you need to make this week.

Your problem

Bring these inputs

Ask for this output

Check before acting

Sales are up, cash is not

A per-SKU contribution-margin comparison

Totals reconcile to the source reports; no missing cost categories

You might run out of stock

Sellable units, inbound units, sales pace and supplier lead times

A dated reorder shortlist with assumptions

A human checks arrivals, lead times and the purchase order

Ads are spending without enough return

Campaign report, product costs and your margin floor

Ranked campaign exceptions with supporting rows

Check attribution windows and stock before changing bids

A listing is underperforming

Current listing, verified product facts and customer feedback

One revised image or localized listing

Product, claims and meaning survive review

You need new video creative

Your product photos, dimensions and one customer problem

3 hooks and one short storyboard

Product shape and labels stay accurate; music and assets are cleared

Orders are scattered across channels

One test order, stock rules and fulfillment process

An order-to-delivery exception checklist

Someone owns failed syncs, cancellations and returns

Save this checklist and give one row to the person who owns that part of your business.

1. Know your actual seller data

Before connecting another tool, choose the AI assistant and define its job.

Which model should you use?

In my conversation with Shubhash Sharma, we looked at agent audits, competitor research, operator dashboards and browser tasks. The useful question is which model can do your specific job reliably, inside a workflow you can check.

3 parts to pay attention to:

  • 7:32: Match the model to the job instead of choosing one model for everything.

  • 8:27: Define the job, rules, inputs, model, failure handling and checks.

  • 20:13: Have someone independently check the work against the original evidence.

Here is a practical starting point for your own comparison, based on the providers' current descriptions—not a claim that we benchmarked these 5 models on your business:

  • Claude Sonnet 5.5: a candidate for recurring, clearly scoped research, reporting and drafting where speed and cost matter.

  • Claude Opus 5.5: a candidate for complex work that needs sustained reasoning across many steps.

  • GPT-6.1 Sol: a candidate for everyday analysis and implementation when you want strong capability at a lower cost than Astra.

  • GPT-6 Astra: a candidate for difficult reasoning, coding or professional tasks where the extra capability may justify the cost.

  • Gemini: Can Chan used it at our Japan Mastermind to break down reference videos (more in section 6).

Give 2 models the same small, sanitized report and the same question. Check their calculations against a spreadsheet, whether they cite the right rows, and how much correction they need. Include your review time in the comparison.

Use the less expensive option that passes your checks. Escalate when it fails. Check connector availability and account permissions separately; the model name alone does not give it access to your store.

The video is an earlier discussion, not a head-to-head test of every current version above.

Connect the data your decision needs

Helium 10's MCP connector lets Claude, ChatGPT and other compatible AI tools work with product research, keyword data and ad diagnostics. Its built-in Helium Agent offers a conversational interface inside Helium 10. Both are included with Diamond, according to Helium 10.

Ends Friday: Helium 10 says new subscribers get 30% off Diamond for the first 6 months through this link, until October 23 at 11:59 p.m. Pacific (Saturday, October 24, 3:59 p.m. Tokyo time).

3 more ways to bring relevant data into your AI workflow:

  • Data Dive MCP connects keyword, niche, competitor and rank-tracking data with a compatible AI assistant. Its hosted MCP requires Standard or Enterprise access and full admin rights for the organization. Start with reading existing research; creating or refreshing research can consume account quota.

  • Keepa MCP connects Keepa data to compatible AI tools. It requires an active Keepa API subscription and uses your API token allowance. Use it to investigate price and product history alongside your own account data.

  • Sophie MCP connects live Amazon data to an MCP-capable assistant. It’s another option to evaluate for account-specific questions.

For the profit view, sellerboard brings sales, fees, cost of goods and advertising into your reporting. Use it to check whether a sales increase actually improved profit.

Try this: choose one ASIN and ask, “Compare the last 7 days with the previous 7. What changed in traffic, ad spend and margin? Show the supporting data and separate facts from possible explanations.”

Check the dates, marketplace and underlying reports before acting. Start with analysis; approve any bid, budget or account changes yourself.

2. Forecast inventory before you reorder

If you’re unsure which products deserve the next inventory dollar, separate market research from demand planning.

SmartScout can help you research brands, products, and pricing activity. SoStocked focuses on inventory planning and forecasts. InventoryHero adds an AI-assisted inventory workflow for Amazon FBA, including projections and restock recommendations.

Try this: choose 3 SKUs you expect to matter in November and December. Compare your own sales pace and lead time with the market signals and forecast. Write down the assumptions that would change your order quantity.

Then review those assumptions yourself and approve the purchase order. InventoryHero currently supports Amazon FBA; check supported channels before connecting your account.

3. Keep ad decisions tied to margin

More sales can still mean less profit if fees, product cost, and advertising are out of view.

MerchantSpring brings sales, profit, and advertising reporting across channels into one view. Autron offers an Amazon ads audit and goal-led campaign management.

Try this: choose one product and set a minimum contribution-margin floor after cost of goods, marketplace fees, and ad spend. Review one campaign or audit finding against that number before changing bids or budgets.

You set the target and approve account access and campaign changes. Autron’s audit requires Amazon Ads authorization; its page says the report is usually emailed within 24 hours.

Amazon PPC on Autopilot. Human Support When You Need It. BQool AI Advertising brings AI bidding and AI keyword harvesting together to automate the daily work of managing your Amazon ads. According to BQool, plans start at $99/month and include live chat and human support. Less manual work. More time to grow your business. Try BQool AI Advertising FREE for 30 days!

4. Improve one listing before expanding the work

If a listing is weak, fix one part you can review. Listing Optimization AI supports research, creative generation, and testing for listing images and A+ content. Use code GARY20 for Listing Optimization AI’s 20% discount at checkout. SellerLingo uses AI to localize listings for other marketplaces, with optional human proofreading.

Try this: pick one image or one target-market listing. Compare the new version with the current one. Check the product details, claims, brand fit, and translated meaning before anything goes live. Ask a human who knows the product to review it; translation or creative output does not make a claim accurate.

Not sure which listing is the weak one? DeepM says it shows Amazon brands why competitors outrank them, which products have room to grow, and what's worth changing first. Ask their team for a one-ASIN walkthrough, then compare the output with your own reports before choosing a test.

5. Test the creative before spending more

We discussed this loop at the Japan Mastermind: concept → AI mockup → target-customer feedback → revise.

Use PickFu to compare 2 product images or concepts with your target audience. Ask one clear question, then read the written reasons behind the votes. A preference test can help you choose what to investigate next; it does not prove that a product will sell.

Try this: take the current main image and one new version. Keep the actual product, dimensions and included accessories accurate. Test the 2 against the same buyer question, then use the feedback to decide what to improve.

6. Turn one product story into a short video

Can Chan presenting at the Japan Mastermind

Can Chan walking through AI-video workflows at the Japan Mastermind, October 14.

At our Japan Mastermind, Can Chan walked through a staged AI-video workflow. Gemini helped break down a reference video's hook and scenes. Seedance and MiniMax/Hailuo were among the generation tools discussed; CapCut came up for editing. Suno came up for music, a separate step from producing the visuals.

The useful lesson was the sequence. Start with your customer's problem, approve the product images, generate short scenes, and then edit them into one clear story.

Try this with a product you already sell on Amazon, Shopify or TikTok Shop:

  1. Choose one customer problem and write 3 opening hooks.

  2. Give the AI your product photos, dimensions and brand guidance. Use a reference video to study its structure, then make your own story and assets.

  3. Approve the still images before generating motion. Check the product's shape, label and scale in every scene.

  4. Edit the strongest version in CapCut. Make the offer and next step clear.

  5. Publish a small test and compare clicks and sales, as well as views, before making more.

This gives you another way to test external traffic without increasing Amazon PPC. Organic distribution still takes production time and testing; AI tools do not guarantee free traffic or sales.

Also worth testing for your sales channel

A scan of the past 30 days turned up a few useful experiments. These are individual reports and documented capabilities, not a ranking of the most popular tools.

  • Store reporting: In an October 19 seller discussion, one operator described using Claude with Klaviyo MCP to pull segment data. Start with one recurring report and compare the numbers with Klaviyo before relying on it.

  • Amazon video: An October 14 Amazon seller post described testing Amazon's in-console AI Video Generator for a product clip. That's a test idea, not a promise of better ad performance. Compare one generated creative against your current version.

  • Shopify: Sidekick can help with store-data questions and product tasks. Try one task inside your existing store, then review the proposed changes.

  • TikTok: Symphony documents image-to-video tools for product creative. Check access in your account and start with your own product images. Keep the visuals accurate and follow the platform's AI-content disclosure requirements.

Bonus: expand to multiple channels with GoFlow

Goflow brings multichannel orders, inventory, catalog and shipping into one operations workflow. Its Amazon Multi-Channel Fulfillment integration can route orders from other sales channels to Amazon, with inventory sync and shipping updates. If you’re adding channels for Q4, book a GoFlow demo to walk through your order and fulfillment process.

Try this: trace one order from a second sales channel through stock allocation, fulfillment and tracking. Check who owns each exception before expanding.

Sourcing and supplier QC

Alibaba offers AI sourcing tools, including Accio. I haven't tested them yet, so I'm not recommending one here.

If you try one, treat its supplier shortlist as a starting point. Verify the supplier, the samples and the QC yourself before you place an order.

Have you used an AI tool for sourcing or QC? Hit reply and tell me what worked.

Recover eligible Amazon reimbursements

Carbon6’s Seller Investigators helps sellers review possible lost or damaged inventory cases and pursue eligible reimbursements. It’s worth checking money you may be leaving unclaimed while your team is focused on Q4.

Review the records and claim deadlines before submission. Recovery depends on the evidence and Amazon’s decision; reimbursement is not guaranteed.

Pick one of these workflows this week. Start with a single SKU, listing, campaign or video so you can judge the result before expanding it.

A prompt you can reuse

“Help me review [one SKU, campaign, listing or order workflow] for [marketplace and date range]. Use only the attached reports and verified product facts. Show the source row or document for each conclusion. Separate facts, assumptions and missing information. Give me 3 actions ranked by likely business impact, explain what could go wrong, and identify what I need to approve. Do not change anything in my account.”

Before the test, write down how long the job takes today and what a correct result looks like. After the test, record the time spent checking and fixing the output too.

Keep the workflow only if it helps you reach a correct, useful decision with less total work. A polished answer with wrong numbers is a failed test.

The pattern is the same in every workflow: let software flag, organize, forecast, or draft. You approve the purchase order, budget, listing claim, account change, or claim submission.

Before you buy the next tool: build your context brain

These are the tools for Q4 2026. Q1 2027 will look different.

If your prompts, rules and product facts live inside one tool, every switch means starting over. That's tool lock-in, and it makes it hard to pivot.

A context brain fixes that. It's one place for your verified numbers, product facts, brand rules and past decisions. Any model or agent can read it, so you can switch tools without losing what you've built.

I'm planning a 2-week sprint to help sellers build theirs, likely in November. Want first access? Hit reply with the word BRAIN and I'll send you the details first.

This week in ecommerce

2 platform changes, both dated October 13, both worth a few minutes this week.

Shopify opened catalog search and Shop Pay checkout to AI agents

Shopify's October 13 developer changelog says Shop MCP lets a developer's agent or app search the Shopify Catalog, build carts and complete Shop Pay checkout through a single connection. Search works without credentials. To pay, the shopper signs in with Shop and confirms the total and payment method.

This is for MCP-compatible apps and agents, not for any bot that wanders by.

Shop MCP returns catalog data and product details such as options and live stock. Keep the underlying product data accurate.

TAKEAWAY: Using a compatible setup, look up one of your own products and compare the returned title, options, stock and price against what the source store says. Where they disagree, fix the source product data.

Walmart added 8 carriers for seller-fulfilled orders

Walmart's October 13 release notes say it added 8 parcel carriers to the approved list: UniUni, SpeedX, Exelot, SwiftX, TForce Final Mile, GOFO, OSM Worldwide and DoorDash. Metropolitan Warehouse & Delivery is available for freight. The approved carrier guide was updated the same day, and still names USPS, FedEx and UPS as Walmart's top preferred carriers.

What does this mean? More approved options going into peak, if your tracking validates.

TAKEAWAY: Check the new names against what your 3PL can actually book, and test one lane before peak rather than during it.

In case you missed it:

That's your 80/20 for this week.
